How to build an automatic follow-up for stalled leads on WhatsApp

Trigger, message and handoff to the salesperson, so no lead is forgotten.

An automatic follow-up for stalled leads has three parts: a trigger that fires when the deal stays too long in the same funnel stage, a message that respects WhatsApp's 24-hour window (an approved template, if the customer has not spoken to you in the last day) and a rule that hands the conversation to the salesperson when the lead replies. The automation re-engages the contact on the right day. The salesperson joins when there is a conversation.

The proposal went out on Tuesday. The customer replied "I'll look into it and let you know". The salesperson made a mental note to follow up on Friday, but on Friday twelve new leads arrived, and the follow-up was pushed to the next week. The next week, the customer had already closed with another company. The salesperson did nothing wrong in this story. What was missing was a system to remember for them.

Why does the lead stall in the funnel?

Because the follow-up depends on someone's memory. With twenty open negotiations, "next week" never comes for half of them.

Speed matters from the very first reply. A study by MIT with InsideSales.com showed that the chance of qualifying a lead is 21 times higher when contact happens within 5 minutes, compared to 30 minutes. In follow-up, what matters is regularity: the contact comes back on the agreed day, without depending on who remembers.

Open the funnel now and count how many deals have been at the proposal stage for more than five days. That is your stock of stalled leads, and that is where the automation begins.

Step 1: which trigger should you use for a stalled lead?

Use the deal's time in the stage, not the contact's silence.

The rule goes like this: when the deal reaches a certain time in the same stage, the flow fires. It measures the stalled funnel, which is what matters for the sale. Measuring how many days the customer has not replied is another calculation, and it calls for another type of rule.

The time changes from stage to stage, because the customer's decision also changes:

The last row calls for a different trigger. For a meeting reminder, use a date-field trigger: the automation fires some time before the date saved in the deal.

Step 2: free-form message or approved template?

It depends on when the customer last spoke to you. This is where most follow-up automations break without anyone noticing.

If the customer sent a message in the last 24 hours, the service window is open and you can write freely. If they did not, the window has closed, and WhatsApp only delivers templates approved by Meta. A free-form message sent outside the window simply does not arrive, and the flow gets stuck.

A lead stalled for three days is almost always outside the window. That is why the follow-up message needs to exist as an approved template, marketing or utility depending on the content, before the automation goes live.

Step 3: how do you write the follow-up message?

The message has a single job: getting the customer to reply.

Bring back what they said. "You mentioned you wanted to start in October" works better than "just checking whether you are still interested", because it shows someone paid attention. End with a choice, not an open question: "would you rather I reserve the spot or send the payment options?" is easier to answer than "what did you think?". And use quick reply buttons whenever you can. A tap asks less of the customer than typing, and the reply reopens the 24-hour window, unlocking free-form messages in the next step.

Step 4: what happens when the lead replies?

Each button leads to a different path in the flow.

Those who tap "I want to close" move to the closing stage, and the conversation goes to the assigned salesperson with the history visible. Those who tap "I have a question" get the AI agent's reply, or go straight to the salesperson when the question calls for a person. "Not now" records the reason and schedules a new follow-up further ahead, or closes the deal as lost with the reason noted, which helps to understand the funnel later.

And those who do not reply? A second, shorter follow-up, two or three days later. After that, stop. Insisting beyond two follow-ups without a reply increases the chance of blocking and brings down the number's quality.

Step 5: how do you know whether the automation is working?

Look at three numbers per stage, every week: how many deals entered the follow-up, how many replied and how many moved forward a stage after the reply.

If many people receive it and few reply, the problem is in the message. If many people reply and few move forward, the problem is in the handoff to the salesperson.

Stalled lead automation checklist

Before turning on the flow, check six points: the trigger is based on time in the stage, defined stage by stage; the follow-up template is approved for those outside the 24-hour window; the message brings back what the customer said and ends with a choice; each button has its own path in the flow; there are at most two follow-ups without a reply; and the salesperson receives the conversation with the history, without having to ask again.
